I initially posted this in the ancients sub-forum, but give my main opponent has decided to lean medieval/dark ages...this thread will make more sense in the fantasy sub-section and won't cause anybody heart attacks of the mis-use of respectable historical miniatures.
Concept: just challenging myself to make some fun rank-n-flank rules. That's it. Not a commercial prospect, just wanted to justify buying some Victrix and having some cool rank-n-flank lookin' armies. I've always enjoyed the aesthetic of stuff like Warhammer Fantasy back in the day, but despised the game rules, etc. I've watched some Hail Caesar battle reports and a few other historical ancients games, and they just didn't intrigue me enough.
So...armed with one buddy who expressed interest, we started collecting and building little armies in secret, on the off chance I ever got around to actually putting something together.
Then the notes started. I think of all the wargaming "aspects" designing games is definitely the one that occupies most of my time. So all games start as notes:

Notes eventually become notebooks full of notes...(in the case of my dungeon crawl...it's been a 20+ year project!).
Then I assembled an army, just...ya know, in case the notes became a game. Can't playtest notes if you don't have models, right? Seems like solid justification to me. The first decisions I made was simple; units would be X numbers of bases. I hate movement trays and casualy removal (I just think its' ugly), and small bases would make units almost as easy to move. So I opted for 40mm squares and circles for infantry (circles for skirmishers who "cannot" go into Close Order), and 50mm squares and circles for cavalry (and even those are a little small for the Victrix cavalry!)

At this point, the army is "big enough" for simple play-testing. We actually ran one play test game using my scribbled notes, and it was fun enough to pursue.
I also painted up some heavy cavalry (Gallic cavalry, again converted with Dacian heads, and some Dacian weapons, etc.)

Within 24 hours of the play-test I'd designed and ordered tokens. The general idea being that units will draw combat tokens as they suffer casualties. Tokens will be blind or revealed, and enemy players won't know what some of your tokens are. Units will have a large variety of impacts from combat, a few good ones, and mostly bad ones.
The tokens will be both 'combat tokens' (each player has a bag of 80 tokens they'll draw blindly when suffering combat results), and a bunch of tokens for simply identifying battlefield conditions and unit conditions (inspiration, wounds, formations, deployment zones, etc.)

Then I got it in my head to design a 16"x10" neoprene mat for keeping score, and monitoring off-table assets (called, simply, Agents). So I whipped that up, though I have yet to order a test copy...

The idea being a kind of tug-of-war scoring idea. If you push the scoring token to your opponents Skull, you score a "major victory" immediately, if the game ends while the score token it on your opponents icon or higher, you win a "minor victory". An army will gain victory points for securing objectives, destroying or breaking enemy units, killing the enemy general, etc.
I will post more as this nonsense develops. It is likely not a commercial product, but I still want to produce it to the nicest state possible, and have yet another playable, fun game. It adds some variety to what we locally play, as well.
Oh..and...I'm not saying I already ordered some custom dice...but I ordered some custom dice. The logo simply came from what I decided to paint on my guys shields - something simple and something I could replicate. Why not a creepy bird? Then I whipped up the icon and threw it over to Chessex to get some dice (partially as a birthday gift for my buddy who's be playing with me).

So I had the skeleton of a game...had a cool little logo...had some nice dice. What would I call this project? I was thinking on the subject as I was painting and watching Henry the V. I got up from the table and as I turned off the movie, the last line was one I'd always appreciated:
“…and at his heels, leashed in like hounds, should Famine, Sword and Fire crouch for employment.”
Now, admittedly this is aimed at ancient warfare a bit more than medieval...but the line was too good not to use. Boom. Done. Name acquired.

This is really just about scratching an itch. A "cool looking army" itch, and just a "can I design something functional" itch. I know there are heaps of fantasy and ancient/historical rank-n-flank games out there, I'm just being pedantic. It's kind of like a hobby challenge to myself.

I really dig the idea of random effects from combat. Would more disciplined units get limited redrawn to avoid negative effects initially? That way they can hold on better when they're more fresh and then as the game grinds them down you're sort of guaranteed to drawn worse effects?

At current, in addition to fighting stats, units will have a Command and Loyalty value based on their level of experience (which can be further modified via traits and Commanders).
Some of the combat tokens will be Command or Loyalty tests to avoid losing a base - so units which are more elite will have an advantage. Likewise, more experienced units will have more traits, meaning they can select traits which increase their values, etc.
I'm likely not going to do re-drawing, though units will have random commanders, which will also have their own unique benefits (and penalties!), so it's feasible that a trait or commander might simply allow a unit to ignore the first one or two tokens they draw, etc. Inspiration (which can be drawn as a combat token or generated in other fashions) also let you ignore a "Waver" token (white flag). This means units which begin with inspiration can avoid breaking...though it will not protect them against actual casualties.
One of the combat tokens is "lose commander" which will slay a general, commander, or hero. This can then be countered by a unit taking the Bodyguard trait, etc. So there are lots of levels thus far to problem solve. I think it will open up the game for a lot of sneaky nonsense. I also think it will lend itself to seizing moments to deliver game-winning charges, or attacks, etc. If you can jump on the right set of circumstances and stack everything in your favour, you can really deliver a coup de grace. (in theory...)

While I have more unopened bags of Victrix to deal with, I found myself with a command sprue of Dacians and a bunch of Gallic soldiers which come with the chariots....so I smashed them all together to form a heavy infantry unit.

Thanks! I've got some kits coming up that may end up being mercenaries, simply because some will not blend, but overall very stoked for something that's come together so quickly.

I just wanted to say firstly that this is an astoundingly cool thread and your graphic design skills are top notch. I'm going to enjoy following this so much.
Secondly, although somewhat annoyingly, I've gone and painted nearly exactly the same symbol on some of my guys' banners. Great minds, but I'll have to tweak mine now! Really cool that you went the extra mile and got custom dice sorted out.

Lol, there's a dead simple logic to it : what emblem can I paint easily and repeatedly on shields? I just scribbled a few in a notebook, and chose the bird one. Then, decided to get some dice for them, and then though "Well, hell...just make it the game emblem?" So it just snow-balled from a scribble. :D
Eventually I'll have some units which are not tied to this army and will be mercenaries with some different shields/etc.

I'm play testing with a handful of local guys. This game is likely not going to be commercial, so we're just slow rollin' and having fun. Sadly don't get to game nearly enough to have consistent/solid playtesting nowdays.
No graphical design background, etc. Just slowly self-teaching on stuff like GIMP (free fake photoshop). I definitely enjoy it though.

Those look excellent! Your original plan to put together a force that will work in a variety fantasy and ancient games is definitely successful, I would say. These guys seem like they would work really well for Dunlendings in Middle-Earth inspired games, for example.

They're mounted three to a stand for a very simple reason; that's all that comfortable fits on a 40mm base without massive overhangs. In addition, I get more bases out of my minis that way (same reason the "skirmisher" archers are two to a base). In this game your units consist of between 1-10 bases, which makes the game scale agnostic (other than perhaps needing to reduce the ranges if you were to play on a small scale).
Also if we're being really picky...whenever possible, all of the minis are placed on a base so that there is no overhang - no arms/swords/legs/shields/etc. to get snagged when moving the base. It can't be helped with cavalry, but if you look at my infantry top-down, almost nothing hangs out over the 40mm base itself.
The number of figures on the base is immaterial and entirely up to the player. Likewise if both opponents wanted to adopt some slightly weird basing size/shape, it wouldn't make a different. A base is a base. So, these 40mm squares could hold 3-4 28mm figures, or 10-20 smaller figures - the game still plays the same. So if someone desired a more realistic unit size (you can see my "army" is only an army by 'gaming' standards, ala Warhammer, etc.) they could use smaller miniatures but still use the same rules.
If you went to 6/10/15mm for a game like this you'd probably want to cut ranges in half or reduce inches to centimeters.
Pattus; thanks. Yeah this force is very generic fake-ancients. Could be used (with a stretch) in a Warhammer setting, a GoT setting, a Middle Earth setting, a Hyborean setting, etc. In a pinch some of the units could even (gasp) be used in an actual historical setting, though I think the button-counters would have a fit. :D

What an amazing project! Those modern plastic sets offer such great opportunities.
As someone earning his money with researching the archetypes, I can also add that those more or less standardized „units“ many wargame rules suggest to us are pretty far off from the prehistoric reality, so your „imagined tribes“ could very well have existed in the many many poorly researched placed of pre-literate Europe!

I like this army a lot - the kitbashing gives it a differ look and feel from ancient armies like the Gauls and different from any fantasy armies I have seen. On this chariot, the Dacian bits look great!

Thanks. Still absorbing what a fantastic deal the celtic chariots were from Victrix. I got a bag for $27. From it I built the three chariots, two bases of additional armoured infantry and have six spare heroes/characters (the lady in the picture above is one of them). Staggering considering $27 won't even get you a single 28mm figure from some companies. lol

All these figures look absolutely amazing and I'm very curious about the development of your ruleset as well. Especially because it can be so hard to find a ruleset that's truly appealing.
And to be fair to companies that sell single figures for more then $27, those generally aren't 28mm minis anymore. But based on some recent ones more like 40mm.

Thoughts:
1) Building an army is almost as fun as playing the game. We used a random settlement table to generate the eight units we were using. We both rolled semi-poorly and neither had any Veteran or Elite units (all Levy and Regular). This made it very tough, allowing units to only pick one or two traits, meaning you had to really think about what you spent your training on. We both ended up taking agents and couriers. Agents have special effects (rolled randomly) prior to the game, and couriers are expendable 'counters" (represented by a model) which allow you a guaranteed activation. Assigning the different commanders and seeing who your general was is always fun.
2) For being a new game, the game runs super smooth and elegant, even in an absolute clusterfuck of a game. We had maybe one or two questions I hadn't tackled when writing up the rules...so that's always encouraging. The rules did not get in the way of the game and we both have the game down really well already.
3) There seems to be a ton of risk/reward (which leads to the analysis paralysis sometimes!) in what decisions you make. If you charge you get a bonus...but then you may be counter-charged or flanked. When do you spend your sprint abilities on your cavalry? Who is best suited to fight in the woods? Do you drop your defensive formation to move faster, or will you be caught with your pants down? Who do you spend your couriers on? Can you get archers in range without being at risk of being attacked by enemy missile troops or enemy cavalry? Can you advance with your units while cavalry is galloping around your back field? There is a ton to consider for such a "simple" game.
4) Thus far the stats, traits, etc. seem to be pretty evenly written. There aren't many "power combos" we've stumbled into - yet.

I agree with Grumpy, the figures and game look brilliant! Just curious- how compatible would rectangular bases (40x30) be with the rules? I could see myself using my 15mm collection with them if there’s flexibility in the basing.

Basing is irrelevant as long as its consistent between players, really.
A base is a base, so it doesn't matter if it's 40mm square, or the standard Hail Caesar size, etc. As long as its consistent between forces so no one is gainng some weird modeling advantage.
We generally are doing 40mm squares for infantry and 50mm squares for cavalry, etc. Even minor differences aren't going to make a big deal, but it would very much be player discretion. Unit sizes are from 3-12 bases.
The speed/distance is designed around 28mm more or less, but could easily be halved or converted from inches to CM to play at a smaller scale.

Got another playtest in with my buddy - expanding on our fantasy traits and the addition of spells, etc. I won a narrow victory in a game which went back and forth several times.

I also edited/fixed/replaced some cards, redid the token percentages, re-worked the battle mat, etc. Just some early prototype stuff. Been doing a ton of work on the rules simply because I have some buddies who are actively interested in it.

They're done via The Gamecrafter - a print-to-order shop where I sell all my games/products, etc. It's understandably pricey since you're having single items printed, and recently they've been so busy that delivery times have extended.

Thanks! This is definitely addressing two things...1) I have cheap and "robust" armies to run at a convention and 2) while speed painting them quite a bit, I do get to relive my childhood dream of having a fully painted Battle Masters game - even if it's using alternate rules!
So there is some definite nostalgia in there, mixed with the pragmatic/easy approach to convention armies.

Nah...now I have to paint the Empire side of Battle Masters...theeeeeennn....another secret project is waiting. The Bazanti are done for the foreseeable future. Sadly I'm only wanting to use the Battle Masters minis for loaner armies and convention games, so I'm going to finish them...and then stuff them in a box for most of the time. :D
