Another idea for your consideration: the "giant orcs" that Nick Lund did for Grenadier are still readily available from Forlorn Hope (in the UK) and Mirliton (in Italy). They're pretty hefty - I use them as ogres in 28mm and 1/72 - and would probably make good squat, brutish orcs in 40mm. There are only eight of them (I'm including the one labelled "battleleader" in the Forlorn Hope listings along with the seven that are identified as "giant"), but that would still give you a decent skirmish-sized warband.

The photo below shows them on 40mm bases with a (tall) 1/72 figure for comparison. As you can see, the biggest guy's about 40mm tall and the others are maybe 35mm - but hunched, squat and broad with it. They would fit on 25mm squares:



You could also mix in some of the Forlorn Hope/Mirliton/Grenadier ogres and trolls as orcs (I mix them all in as ogres) - the guy on the right here is a Forlorn Hope ogre who'd make a decent orc champion in 40mm:



Also, here's a shot of the Reaper Bones bugbears. These are based on 50mm squares (to be used as snow trolls in Kings of War and some kind of giant humanoid in Oathmark), so they're significantly bigger than the Nick Lund giant orcs and ogres:



If you wanted D&D-style hobgoblins in 40mm, I think these would be the go-to option:

Oh I think that might work out well thanks Hobgoblin for the pics. I'm a big fan of grenadier and any opportunity to include some of those mini's into this project would be ideal :)

They'd be a good fit for a heavier orc in 40mm for sure.  I think I might use them as a unit or maybe as a leader of lesser orcs not sure yet.  Thanks man!

In a similar vein, there are various large ugly humanoids in the old Nick Bibby Asgard range available from Alternative Armies. Helpfully, AA shows the height of the figures, and quite a few would make good nasties at man-size or thereabouts. The central figure below (FM66), for example, is 45mm tall:



Besides FM66, I reckon FMs 63, 71V2, 79, 22 and 69 are all worth a look.

Agreed Bloggard I would like to see more of this type of conversion. Or I'd have a go myself if an when I can get hold of some donor figures

Hi all here are some pics of my LOTR combat hex 40mm figures.

These guys are great so easy to convert and lots of different possibilities even with the limited number of poses I have.  The figures are prepainted so it has made it easy to put together a group (40 so far 20 more on the way).

The first pics are just rebased figures with no conversion

Pics 3 and 4 are converted figures.

Pics 5 and 6 are converted figures but with spears. Someone on the LAF posted a group of orcs with 'uneven' spears which looked great so I have nicked this idea and applied to this group. The figures look much better together with spears sticking out at different angles :)

Last pic is all the figures I have finished so far.
