To offer a sightly more realistic answer to your original question "Committing to Units...How Do You Do It?"
I just don't! Honestly I know I'm going to forget any good intentions and end up getting more figures and different units, so I just assume that from the start!

Even so, there has been some great suggestions on offer so far!

How do I commit to units?  In fantasy games I always go with Rule of Cool.

I would build the figures to match your image of the forces.

My orcs will be Allied with human sea Raiders (inspired by the art in the Oathmark book) so heavy on hand weapons and (Wargames Atlantic shields).

Limited archer support.

The steadfast dwarfs of a city will have spear and shield, again with some archers plus a small command contingent with axe and shield.

Basically, I buy enough boxes right at the start to do all the possible options. Then they disappear in the stash for years or decades, occasionally encountering them while looking for something else. Then I start musing whether I should try to sell them. Then procrastinate with that as well.

Same! I'm getting better... But not by much so far.  o_o
